About The Project

CarXtreme is a tech-driven used-car resale platform headquartered in Austin, Texas. Founded in 2020, the company lets private sellers list vehicles in under 5 minutes, provides AI-backed pricing, and offers 72-hour guaranteed sale to a nationwide dealer network. Operating in 27 states, CarXtreme competes with Carvana, CarMax and Facebook Marketplace. Prior to engaging Crawl9 (Q1-2023), 90 % of traffic came from paid search; organic visibility and brand trust were minimal.

Objectives

  1. Grow monthly organic (SEO) traffic from 28 k to 120 k sessions within 12 months.
  2. Reduce paid-media CAC by 30 % through incremental organic and social conversions.
  3. Lift branded-search volume by 200 % to strengthen platform recall.
  4. Achieve 4.5+ average star rating across Google, Trustpilot and BBB listings (was 3.4).
  5. Add 50 k net-new Instagram/TikTok followers and convert 5 % of them to listing submissions.

Challenges

• New domain with thin content; only 180 indexed URLs vs. millions for incumbents.
• Inventory feeds duplicated across 14 affiliate sub-domains → cannibalisation.
• Negative reviews (delivery delays, title paperwork) pushed SERP page-1 reputation issues.
• Social channels dormant; IG following <4 k, TikTok non-existent.
• Limited creative budget—content had to be scrappy and UGC-driven.

Initiatives

Crawl9 deployed a 3-pillar playbook: Rank → Relate → Repair.

    a) Technical: consolidated sub-domains, implemented self-referencing canonicals, deployed dynamic XML sitemap for 1.2 M VIN pages.
    b) Keyword clustering: built 9 state-level landing hubs (“Sell My Car Texas”, “California Cash for Cars”) plus 1,400 long-tail blog posts (AI pricing, lemon-law guides).
    c) Schema: added VehicleListing, FAQ and Review markup → 32 % CTR uplift in SERP.
    d) Backlink sprint: digital PR on “Fastest-Selling Used Cars 2023” → 197 referring domains (Cars.com, Axios local).
  2. Social Media – “Relate”
    a) TikTok/Reels series “0-60 in 60 Seconds” – sellers’ first-time reaction to offer; posted daily, shot on iPhone.
    b) UGC contest #MyCarStory – users post farewell video to vehicle; prize $500 Amazon card → 9,400 entries, 38 M organic impressions.
    c) Influencer micro-partnerships with 27 state-level auto bloggers (avg. 80 k followers).
    d) Weekly live Q&A on Instagram with CarXtreme inspectors (“Ask a Mechanic Anything”).
  3. Online Reputation Management – “Repair”
    a) Automated review-request email/SMS 24 h post-pickup; integrated NPS logic (≥9 triggers public ask).
    b) Responded to 100 % of negative reviews within 12 h; offered title-expedite hotline.
    c) Created “CarXtreme Care” Medium publication—transparent post-mortems on logistical issues.
    d) Pressed Google to remove 41 spam reviews (competitor IPs) via legal channels.

• Organic sessions: 28 k → 147 k /mo (+425 %).
• Top-3 keyword rankings: 210 → 1,840; “sell my car online” moved from #38 → #4.
